MONETIZATION OF DELIVERY ON RUSSIAN MARKETPLACES: FROM SUBSIDY TO DIFFERENTIATED TARIFF (2019–2022)

Abstract

The paper traces how in 2019–2022 the largest Russian marketplaces moved from free delivery financed by seller commissions to paid and differentiated logistics tariffs. Using public reporting by Ozon and Yandex, Data Insight industry statistics, and the open tariff terms of Ozon Premium, Yandex Plus, SberPrime and Wildberries, three successive pricing regimes and four distinct monetization models are identified: subscription, paid delivery with an order threshold, seller-side charging, and mixed schemes. The shift to paid logistics coincided in time with a sharp improvement in unit economics: at Ozon the ratio of operating expenses to GMV in Q4 2022 fell by 17.2 p.p. year-on-year, and quarterly adjusted EBITDA turned positive for the first time; at Yandex Market unit economics improved by 7.5 p.p. The paper separately discusses why a direct transfer of the airline revenue-management apparatus to last-mile delivery is limited by a short booking horizon and by the coupling of logistics with the goods purchase. The study is descriptive-analytical; numerical estimates of elasticity and subscription effects are not provided, because operators do not disclose the relevant data.
